OCR, ICR and intelligent document processing: the difference

OCR turns pixels into text. Intelligent document processing also understands what that text means: which document type it is, which field carries which value, and how certain that assignment is. No templates, with processing in Germany, Switzerland or the EU.

The short version

Characters versus decidable data.

OCR returns characters. Intelligent document processing returns verified fields with a confidence score. That score is what decides which document passes without human review, and every claim about straight-through processing hangs on it.

Where OCR stops

The template is the real cost driver.

Optical character recognition detects letters and digits. It does not know whether a number it found is an invoice total, a customer number or a postcode.

A template per supplier

Maintenance ties up a person permanently, and every new layout breaks the existing mapping.

Line items drop out

Tables with a varying number of rows cannot be captured through fixed regions.

A percentage without context

An accuracy figure gets reported without distinguishing field level from document level.

Manual pre-sorting

Mixed intake from post, email and portal has to be sorted before capture can start.

A new type means a project

An additional document type becomes a template project rather than a configuration.

Handwriting stays unread

Without ICR, completed forms and signature fields remain unprocessed.

How it works

Five steps above character recognition.

01 · CLASSIFICATION

Identify the type

Invoice, delivery note, physician letter, bank statement or application form. Without this step, pre-sorting stays necessary.

02 · SEPARATION

Split the batch

A scan batch rarely holds exactly one document. Separation works even when page counts vary.

03 · EXTRACTION

Fields and line items

On commercial documents row by row, with quantity, description and price.

04 · VALIDATION

Match against master data

Three-way match between order, delivery note and invoice. Arithmetic errors and duplicates surface here.

05 · CONFIDENCE

A score per field

It decides which document passes without review. Without it, straight-through processing is not controllable.

ICR stands for intelligent character recognition and means reading handwriting. ICR extends character recognition, it does not replace understanding the document.

Accuracy, honestly calculated

Field accuracy is not document accuracy.

Anyone comparing vendors should first ask which of the two figures is meant and across which document mix it was measured. Parashift therefore works with a confidence score per field rather than one blanket accuracy rate. The threshold above which a document passes without review is set per process, which makes the straight-through rate controllable rather than a guess.

How Parashift works

Visual language models instead of templates.

Image, text and layout are processed together rather than treating position and text separately. New document types are created through versioned configuration in natural language, reviewable before activation and reversible.

Where it matters

The distinction in practice.

Accounts payable

Supplier invoices with line items and a three-way match against order and delivery note. The case where template OCR fails first.

Banking

Creditworthiness assessment, mortgage dossiers, AML onboarding. Client data stays inside the agreed legal zone.

Insurance and pensions

Benefit claims, loss notifications, incapacity certificates, vesting benefits. Plenty of handwriting, plenty of layouts.

Healthcare

Physician letters, findings, medication lists and external reports into the hospital information system.

Logistics

Delivery notes, freight papers and customs documents, often as a phone photograph.

Public sector

Applications and follow-up submissions with completed paper forms, which is where ICR is needed.

Frequently asked

OCR, ICR and IDP, answered briefly.

What is the difference between OCR and intelligent document processing?
OCR detects characters in an image and returns text. Intelligent document processing additionally identifies the document type, splits mixed batches, extracts the business fields including line items, matches them against master data and returns a confidence score per field. OCR returns characters, IDP returns decidable data.
Is OCR the same as ICR?
No. OCR reads machine-set text, ICR reads handwriting. Both return characters, not meaning.
Do I still need OCR if I use intelligent document processing?
Not as a separate product. Character recognition is part of an IDP platform. What goes away is the separate maintenance of templates and rules.
Does intelligent document processing replace my document management system?
No. IDP is the layer in front of it. It turns the document into structured data and hands that to the DMS, the ERP or the core system.
How quickly is a new document type in production?
At Parashift within days. New types are created through configuration that is versioned, reviewable before activation and reversible at any time. There is no per-customer training project.
Where are the documents processed?
In Germany, Switzerland or the EU. On-premise and sovereign operation are possible because the models are small and task-specific. Attestations: BSI C5 2020, ISO 27001 and SOC 2 Type II.
